Platform migrations are dangerous. When this mid-size Shopify store ($2M annual revenue) switched themes and URL structures in a single weekend, they accidentally nuked their organic traffic. Six weeks later, they came to us.
The Situation
Before migration: 45,000 organic visits/month, 2,300 products, 18 collection pages, blog with 60 articles.
After migration: 18,000 visits/month and falling. Every day, another 500–800 visitors disappeared.
What Went Wrong
- No 301 redirects: The new theme generated different URL slugs for all product and collection pages. Every old URL returned 404.
- Missing metadata: 60% of product pages had no title tags or meta descriptions after migration.
- Duplicate content: Filtered collection pages (/collections/shirts?color=red) were being indexed alongside the canonical URLs.
- Broken structured data: Product schema stopped validating, removing rich snippets from the SERP.
The Recovery Plan
Week 1–2: Stop the Bleeding
Built a complete URL map (old → new) from Search Console data and Shopify export history. Deployed 1,800+ 301 redirects. Submitted updated sitemap to Google. Traffic stabilised at ~20K/month.
Week 3–6: Rebuild the Foundation
Restored all missing title tags and meta descriptions using a template pattern then customised for top 50 products. Fixed structured data across all product pages. Added canonical tags to filtered collection pages with noindex where appropriate.
Month 2–3: Content Refresh
Updated all 60 blog articles — added 2026 data, improved internal linking to product pages, refreshed images. Published 4 new buying guides targeting high-intent commercial keywords.
Month 4–5: Build Authority
Launched a digital PR campaign around an original industry survey. Earned 12 backlinks from domain authority 40+ sites. Added testimonials and E-E-A-T signals across key landing pages.
Results (5 Months)
- Organic traffic: 52,000 visits/month — 15% higher than pre-migration
- Organic revenue: Up 22% (better conversion rates on the new theme)
- Average position: Improved from 14.2 to 8.7
- Indexed pages: Cleaned up from 4,200 to 2,800 (no more duplicate indexing)
Key Lessons
- Never migrate without a URL map. This alone would have prevented 70% of the damage.
- Monitor Search Console weekly during any site change. The warning signs were visible within 48 hours.
- Recovery is possible. Google does not permanently penalise honest mistakes — if you fix them properly.
